03 / AI Systems & Transformation

A business need.
A system ready for real operations.

From the initial idea to everyday use, we take responsibility for scoping, architecture, development, and integration. The objective is a useful, evaluated AI system your organization can operate.

What do you want to make possible?

Find the right information

A document assistant that searches your sources, cites its references, and respects access permissions.

Document search · RAG

Put documents to work

A workflow that extracts, structures, and checks information, with human review at the points that matter.

Document intelligence · Validation

Connect your operations

A system that coordinates actions across your tools, with explicit responsibilities, boundaries, and monitoring.

Integrations · Agent workflows

These examples describe possible systems, to be scoped around your data and constraints.

A complete scope. Tangible deliverables.

Scoping & success criteria
Use cases, users, data, and constraints. We define what the system should do and how to verify it.
Architecture & implementation
Code, integrations, and documented technical decisions. Existing tools are considered before custom development.
Evaluation & reliability
Tests, evaluation cases, error monitoring, and access controls. Quality is checked against your actual use.
Deployment & handover
Integration into your environment, documentation, and onboarding. Support and operations are scoped to the engagement.

AI-native TeamsAI Systems & Transformation

A team and a system.
One shared project.

Both services can work together: we can scope and build an initial system, then embed the engineers who will evolve it with your team. Or add capacity while the system is being built. The setup follows your need.

Combine both services
04 / A shared standard of delivery

From scoping to operations.

The business need sets the direction. Real constraints — data, integrations, quality, and access — guide the technical decisions.

  1. Scope

Understand the work to be done, the users, the available data, and the constraints.

    Need · criteria · scope
  2. Design

Define the team, architecture, and how we work with your organization.

    Team · architecture · responsibilities
  3. Build & evaluate

Develop, test, and evaluate the system against representative use cases.

    Software · tests · evals
  4. Integrate & operate

Connect the system to its environment and plan ongoing monitoring within the engagement.

    Integration · monitoring · handover

Phases, deliverables, and responsibilities depend on the engagement. The proposal sets out the agreed scope.

AI-native in practice

Give AI the right context. Keep people accountable.

We connect AI tools, project context, and coordination between people and agents. Review, tests, evaluations, and explicit responsibilities are part of the engineering process.

15+years of experience in technology

Jean-David Collard, founder of NODINA, brings more than 15 years of experience in software and AI engineering, scientific research, talent recruitment, engineering team leadership, and entrepreneurship.

He has built and led tech projects across France and the United States with six-figure budgets. His experience combines product delivery, team building, and collaboration with French and American lead developers and CTOs.

With a PhD in Computer Science, he conducts research in agent-based modeling and reinforcement learning. This research practice informs how he evaluates technical decisions, results, and the limitations of AI systems.

He also teaches software engineering and AI in a university MIAGE master’s program. This commitment helps develop the next generation of talent and provides an opportunity to recognize their potential as they learn.

His background also includes engineering training in nuclear energy at Arts et Métiers ParisTech and the CEA. His entrepreneurial work has also received an award from the European Space Agency.

Business contexts

Your challenges set the direction.

The skills and architecture follow your business, workflows, and constraints.

Your context first. Relevant references next.

We share relevant references on the first call, under a non-disclosure agreement.

AI-native Teams · Getting started

One week to choose. Three to start delivering.

Choose and approve your team in one week. The next two weeks prepare its integration into your project. From three weeks in total, the team is ready to work and produce its first pull requests.

  1. Week 1

    Choose and approve your team

From your brief, we define the roles and propose engineers. You meet them and approve the team composition and working arrangement.

  2. Weeks 2 and 3

    We prepare onboarding with you

Repository access, development environment, tools and product context: we prepare the work and initial priorities with your team.

  3. At the end of 3 weeks

Your team produces its first pull requests

Engineers work in your codebase and submit their first changes for review, following your priorities and practices.

Three weeks in total from a complete brief: one week for selection and approval, followed by two weeks of preparation. Timeline confirmed based on engineer availability, interview slots and access preparation.

06 / Common questions

Before we start.

Do I need to choose a service before getting in touch?

No. Tell us your objective, what is holding you back, and the resources you already have. The first conversation helps identify whether you need a team, a system to build, or a combination of both.

What does AI Systems & Transformation cover?

Business scoping, architecture, implementation, integration, tests and evaluations, followed by handover and support within the agreed scope. Deliverables, responsibilities, and success criteria are defined in the proposal.

Can the two services be combined?

Yes. A team can add capacity while a system is being built, or continue evolving it afterward. We define a shared setup to coordinate the work and responsibilities.

Can I start with one engineer?

Yes. The composition follows your need: a focused senior addition or several complementary skills. We also define how the engineers work with your team, along with coordination and responsibilities.

How do you select talent?

NODINA Select is our selection method. It structures evaluation around six dimensions: engineering, AI, context, architecture, product and collaboration. Reviewers examine the work, technical decisions and collaboration to support their discussion and decision.

What does the first week cover?

The first week is for choosing and approving your team: scoping the need, proposing profiles, meeting engineers and approving the team composition. The process starts from a complete brief, with suitable engineers available and interview slots agreed.

What happens at the end of the three weeks?

After one week of selection and approval, two additional weeks prepare onboarding: repository access, development environment, tools, product context and initial priorities. At the end of three weeks in total, the team is ready to work and produce its first pull requests (PRs), meaning code changes submitted for review. The timeline depends on availability and access preparation, and is agreed together.

Why Europe and Latin America?

These regions let us assemble teams for European and American companies. Skills, communication, and the shared working hours required for each engagement guide the selection.

What happens if the team needs to change?

We examine difficulties promptly and arrange an adjustment or handover when needed. Documentation and shared context help maintain continuity. Replacement terms and notice periods are defined in the contract.

What are the costs and commitments?

The service is priced through a tailored proposal, with no equity stake or recruitment fees. Scope, duration, coordination, change terms, and any tool or infrastructure costs are set out explicitly.

How do you handle code, data, and intellectual property?

We favor working in your environment. Access, confidentiality, approved tools, responsibilities, and intellectual property terms are addressed before work begins.

What does ‘by invitation’ mean?

You are welcome to tell us about your project. We assess the fit between your needs, our available capacity, and the proposed working relationship, then invite selected projects to proceed. We limit new partnerships each quarter to stay closely involved.

Which tools do the engineers use?

The choice depends on your stack and policies. We assess their ability to use the development assistants, models, agent workflows, and quality tools relevant to the engagement.

Let’s work through your project.

You may know exactly what needs to be built, or still be looking for the right starting point. The first conversation helps define a useful next step.
